精實生產系統於製鞋產業運用之個案研究

摘要


昨日的競爭優勢可能只是今日生存的必要條件,製鞋業的市場走向客戶需求導向的時代,滿足客戶少量多樣、個性化需求是製鞋業者生存的挑戰之一。成本、品質、交期、效率等製造的問題挑戰鞋廠的利潤,要如何利用有限的人力、資源、在整個製造過程中消除浪費,第一次就生產出良品,並持續改善、提升勞動生產力、適時生產並準時交貨給顧客是重要課題之一。 推行精實生產系統須以階段性規劃,分別導入相關的精實生產流程再造活動,坊間有許多精實生產相關原理與方法的書籍,及成功的案例,但由於學者專家所著眼的角度不同,致使在導入精實生產的方法上有不同的見解,本研究針對原廠委託設計(Original Design Manufactures, ODM)之製鞋產業,以個案現場流程改造、搭配本研究彙集學者意見及個人導入的經驗提出的精實生產方法論應用於個案現場生產實驗線導入,並透過教育訓練、全面生產保養、關鍵績效指標設計與管理等改善工具,來檢視及改善實驗線問題。期藉由個案導入成效與所遭遇的困難,以供其它製鞋產業有意導入精實生產之參考。 經由半年多的導入工作,從為顧客產品創造最直接價值的製造現場改善出發,讓製鞋業者本身體質強化,達成減少浪費,加快生產速度,加強生產彈性,提升品質與提高獲利得到非量化及量化指標改善。而預期未來在量化指標所產生的效益,將會快速提升。

Abstract Yesterday competitive advantage was only possibly the essential condition which today survives, the footwear manufacture industry market moves towards customer demand guidance the time The cost、quality、order promising、efficiency challenges profit of footwear manufacturing, how to uses limited manpower、resource and banish waste at all manufacturing process. Factories produce good product at first time, continuance improvement, advance labor productivity, debase cost and delivery to customer on time. Carries out Lean Production System to have by the gradual plan, Separately inducts the correlation the essence Lean production process to make the reclamation activity. There are many Lean productions correlations principle and the method books .But the scholar expert focuses the angle is different. Causes in to induct the Lean production in the method to have the different opinion. This research proposes for footwear manufacturing industry with Original Design Manufactures (ODM) capability, The essence which matches this research to collect which the scholar opinion and personally to induct the experience proposed grown directly from seed to produce the methodology to apply to the document scene produces the experimental line to induct, training course、KPI(Key Performance Index) design and management. Inducts the work by way of more than half year, from embarks for the customer product creation most direct value manufacture scene improvement. Let the shoe manufacture industry itself physique strengthening, achieves the reduced waste, Speeds up the production speed, strengthens the production elasticity The promotion quality and the enhancement makes a profit obtains the non-quantification and the quantification target improvement ,But anticipated future the benefit which will produce in the quantification target, will be able fast to promote.
