多能工指派應用於輪胎翻修廠

摘要


在全球化市場、瞬息萬變的時代,傳統生產要素面臨利益下降,過去中小企業所憑藉低廉的勞力、低成本與低質量產品市場區隔所創造的競爭優勢,也將逐漸喪失。因此如何管理經營成本,將是中小企業所面臨的最大挑戰。全球化經濟中,中小企業追求的將不僅是如何提昇生產力,更重要的是如何創造競爭優勢。   受到景氣低迷與中國新胎售臺等衝擊,國內翻修胎產業正逢激烈的存活競賽。為求在激烈的商業競爭存活並永續經營,本研究探討雲林某工廠實際所遭遇問題。根據工廠提供的資料,繪出價值溪流圖,運用價值溪流圖來辨識浪費,消除人力、設備等浪費,再導入多能工,增加員工價值,降低前置時間,以期能更彈性、敏銳地反應景氣之變動。為應付未來景氣持續低迷,本研究運用甘特圖模擬產能需求下滑情況,找出需求產能與所需之基本人力的關係,指派多餘人力學習其他工作技能或輪調排休;找出作業員應優先學會何種新作業站技能,即可舒緩瓶頸工作站之生產壓力。藉此研究提供個案工廠做為後續產能需求降低之人力配置,與作業員學習多能工技能優先順序之參考依據。經過本研究模擬後,發現若導入多能工後,於產能八成時可減少6名作業人員,節省閒置時間1367分鐘;而維持工廠運作人員約需要12名作業員。

In a globalized market, rapidly changing era of, the traditional factors of production decline faced benefit, past Small and Medium Enterprises with cheaper labor, lower cost and lower quality products on the market segmentation created by the competitive advantages will gradually lost. Therefore, how to manage the operating costs will be the biggest challenge faced by SMEs. A globalized economy, small and medium enterprises would not only be pursuit of in how to improve productivity, and more importantly, how to create competitive advantage. By the economic downturn and the impact of China's new tire sales to Taiwan and other domestic tire industry coincides with renovation of intense competition the survival of. For the sake the survival of in a highly competitive business and sustainable management the present study was to explore actual plant Yun Lin encountered problems. According to information provided by the factory, draw value stream map, using value stream map to identify the waste, eliminate the manpower, equipment and other the waste, then be able to import Multi workers, increase the value of staff, reduce lead time in order to be more flexible, sensitive to the reaction the climate change. To cope with the the future of the economy downturn this study using Gantt charts simulation capacity decline in demand, and find out the relationship between demand and production capacity of the basic human need, assign extra manpower to learn other skills or job rotation row off; operator should identify what priority learn new job skills station, to relieve pressure on production bottlenecks a workstation. Thereby providing a case study of the factory as a follow-up to reduce the capacity requirements for staffing, learning and reference for the operator and more able to prioritize the work skills.
