台灣中小企業轉型策略:以均鈺科技為例

摘要


Covid-19、俄羅斯-烏克蘭戰爭和中美貿易戰造成的經濟衰退和通貨膨脹嚴重影響甚至威脅全球企業的生存。本研究考察了均鈺科技(一家在台灣製造厚膜混合電路和雷射設備的小型家族企業),並透過案例研究方法分析了其轉型策略。均鈺科技製造厚膜混合電路已有近 30 年的歷史,累積了豐富的經驗和客戶,並專注於雷射修阻製程和設備。然而,在經濟衰退期間均鈺科技面臨營業額大幅下降的情況,為了從經濟衰退中生存下來並增強應對未來衰退的彈性,均鈺科技應確定扭轉策略和長期轉型策略。本研究利用PESTEL模型分析宏觀經濟,波特五力模型檢視微觀經濟的競爭力,並利用SWOT分析確定均鈺科技的內部優勢、劣勢、外部機會與威脅,對公司高階主管進行半結構化訪談,此外,扭轉階段、策略和方法提供了一個整體框架以應應緊急情況,TOWS矩陣分析SWOT因素之間的相互作用以確定利用優勢和減輕威脅的策略,最後,確定了短期、中期和長期的綜合建議。這項研究可為未來遭遇經濟衰退的中小企業提供參考。

The economic downturn and inflation caused by Covid-19 pandemic, Russia-Ukraine war and U.S.-China trade war heavily impacts and even threatens the existence of global companies. This study examines HyPro Enterprise Co., Ltd., a small family firm manufacturing thick film hybrid circuit and laser equipment in Taiwan and analyzes its transformation strategies through a case study approach. HyPro has been manufacturing thick film hybrid circuits for almost 30 years and accumulated extensive experience and customers, and has specialized in laser trimming process and equipment. However, HyPro faces a significant drop in revenue during the economic decline. To survive from the economic downturn and increase resilience for the future decline, HyPro should identify turnaround strategies and long-term transformation strategies. This research utilizes the PESTEL model to analyze macroeconomy, Porter''s Five Forces examines competitiveness at the microeconomy and SWOT analysis determines internal strengths, weaknesses, external opportunities, and threats of HyPro. Semi-structured interviews are conducted with top managers in the company. Additionally, turnaround stages, strategies and tactics provide an overall framework especially in emergency situations. TOWS matrix analyzes the interactions between SWOT factors to identify strategies that leverage strengths and mitigate threats. Finally, the consolidated recommendation is identified in short-term, middle-term and long-term. This study can be a future reference for SMEs encountering economic downturns.
