從某國際知名公司供應商成本與作業分析檢討其 臺灣代工廠的競爭力

摘要


臺灣的傳統的家具產業在過去的數十年不停的演變,由最初的木製手工家具,進而轉爲金屬及自動化製程家具,由内銷市場,而轉爲大量外銷,在高峰期享有家具王國的美譽。傳統家具由於原料來源受損,工資高漲,勞動力不足,因此在過去十餘年大量移往海外,尤其以中國廣東爲主。留在臺灣的廠商,有一些是為大型家具連鎖店代工,其中又以某國際知名公司在台下單最多。由於這些代工廠面對高度競爭的環境,能否存續成了關鍵問題。本研究首先介紹此國際知名公司的成功經營的關鍵方法,和它的供應鏈策略,然後以個案的方式,先就個別此國際知名公司代工廠的作業方式作研究分析,並提出建議。此外再由競爭環境及顧客(某國際知名公司)的觀點來檢視個別廠商的競爭力。 經由個案廠商的研究所得到分析結論,本研究進一步將結論推廣應用於其他類別的代工廠,最後並對一般的傳統家具代工廠做優劣勢分析,並提供建議。 本研究的價值在提出一個系統性分析的方法,幫助臺灣的代工廠認清他們的優勢在那?堙A生産作業上有沒有改進的空間,對外有沒有競爭的條件,如何能夠取得競爭優勢,以及是否具有長期的競爭力。

Taiwan’s traditional furniture industry has been continuously evolving in the past few decades from the initial hand made wooden furniture to metal and automatically processed industry and from supplying a domestic market to export sales in huge volume In its peak period, Taiwan’s furniture industry enjoyed the international reputation of Furniture Kingdom However, due to damaged source of raw material, high labor cost and insufficient labor supply, without alternatives Taiwanese furniture manufacturers have been moving tremendously overseas, mainly to Guangzhou, China Among the manufacturers who still remain their production base in Taiwan, some are the manufacturers for international retail brands The Company that has placed the most orders to Taiwanese manufacturers is the said “International Well Known Company” This Thesis first introduced International Well Known Company’s key methods on its successful operation and supply chain strategy Followed then is a case study on the cost and operational analysis together with suggestions of its major supplier in Taiwan After that, this Thesis made a deep investigation from the competitive environment and its customer (“International Well Known Company”) point of view on the competitiveness of this Taiwanese supplier Out of the analysis result from the study on case supplier, this research extends the application of analysis to manufacturers in other categories Finally, we made strength and weakness analysis towards general traditional furniture manufacturers and provide them with suggestions The value of this Thesis is to provide a systematical analytical method to help Taiwanese manufacturers to identify where their strengths are, if there are rooms for improvement in their operations and if they own the competitive conditions in the external environment, how they can gain competitive advantage in the long run
