偏光片供應鏈垂直整合策略

摘要


隨著面板業的蓬勃發展,加上家電下鄉及汽車電子發展之趨勢,使得面板供應鏈市場之競爭愈益顯著,以至於降低生產及原物料取得成本,已成為各大廠拓展企業競爭力的焦點。因此,透過面板供應鏈上、中、下游之垂直整合模式,可獲得更高之利潤,且能防堵壟斷性原物料,其產銷分離特性所形成之高取得成本。偏光片在TFT-LCD之成本分析中,僅佔約10%,卻引發台灣、韓國各家大型面板廠,相繼透過垂直整合模式進行收購或培植,其乃高利潤效益及高取得成本之因。在中、下游整合模型已告穩定之情況下,進而衍生出本論文之研究動機,並藉由台灣偏光片市場之研究數據,統整偏光片垂直整合效益分析及導入規劃。本研究藉由企業間最為熟知的決策模型:五力分析及SWOT分析,進行偏光片供應鏈之垂直整合策略擬定。其中五力分析分別透過:既有競爭者的競爭程度、潛在進入者的新進威脅、替代品的替代威脅、購買者的議價能力及供應商的議價能力等五個影響因素,進行數據分析及問題探討。而在SWOT分析方面,則依據偏光片企業內部優勢及劣勢狀況,搭配外部環境所形成之機會及威脅,進行效益分析探討及研究。

With the growing development of the panel industry and the automotive electronics, competition of the entire panel industry has increased significantly in the supply chain market. Therefore, decreasing production costs and cost of raw materials have been the focus for business expansion. The entire panel supply chain can achieve integration through the vertical integration of the upstream, midstream and downstream companies. It allows the companies to achieve higher profits and avoid necessary costs due to uncoordinated decision making by the production and marketing departments. Even though Polarizer account to about 10% of the cost of TFT-LCD, the large-scale panel companies in Taiwan and South Korea have made an effort to apply vertical integration model. This is due to the high profits and high cost-effectiveness. The integration model of the midstream and downstream companies have also done well, and this is the motivation for our study. The vertical integration model is studied and analyzed using a case example from the polarizer company in Taiwan. The strategy of the polarizer vertically integrated supply chain is discussed using the Porter’s five forces analysis and the SWOT analysis. The five forces analysis include: the competitions between the existing competitors; the threats from the potential entrants; the threats from the substitutes; bargaining power of buyers, and the bargaining power of suppliers. In the SWOT analysis, the strategy is based on the strength and weakness of companies’ internal situation, and the opportunities and threat from the external environment.
