產能、交期、成本是現今企業致力追求的目標,如何達到產能提升、交期縮短、成本降低的三大使命,是企業生存的利基,更是增加競爭力的不二法門。 本研究主要探討已建蓋完成的偏光板廠房,透過設施規劃與佈置的改善型啟發式求解,將相鄰的兩站別進行兩兩互換,並試算改善後的各種效果,使得搬運距離最小及部門相關性最高,以期能達到縮短產品生產週期時間。利用有限的廠房空間,使用工作研究將重複或可取代的作業,加以重新安排與刪除,透過工作研究中的直接法來觀測操作員,以正常速度下的操作時間加以分析,撤除花費最多的不必要時間,並透過工作重新分配來加以改善。將後段製程簡化以節省人力成本,藉由檢查站與洗淨站別的合併,將工作重新分配,同時透過生產線平衡方式來整合各站的產能,讓人力能善加運用。 本研究導入後約可以減少10.97%的人力,縮短14.2%的週期時間,降低0.09%的周邊不良率。
Capacity, delivery and cost are the goals the industries nowadays are striving toward. There are three missions which are the advantage of running the business well and also the one and only way to increase the competition strength: increasing capacity, shortening delivery and decreasing cost. This study mainly discusses how the polarizing panel factory, which is already finished building, utilizes the elicitation method of amelioration for the facilities planning to group the correlative production process, and calculate all the results like the shortest distance of transit, the highest correlation between departments and etc., so that we can shorten the cycle time of production and utilizes its limited space to rearrange and omit the repetitive or replaceable work with the work study. Due to all the industries nowadays are making every effort to decrease the production cost and to get the most benefit, the purpose of this study is to achieve this goal. We will observe the operators working with normal speed by the direct method of the work study and then analyze it, so that we can omit inefficient work and rearrange the work to ameliorate. To put this study to good use, we will cut down 10.97% labors, shorten 14.2% the production cycle time, and decrease 0.09% of the defective rate to increase the benefit.
