企業導入戰情中心關鍵成功因素與問題之探討-電子製造業個案研究

摘要


本研究採用個案研究法針對國內四家電子業的廠商進行分析,並透過「目標企業內外部課題」與「專案及策略管理流程」進行分析,透過戰情資訊系統,企業管理者可有效的進行資訊整合,並透過網路的傳輸,讓分布在不同區域、廠區的員工能輕易取得資料,進而完成判斷與決策。透過了數據分析,更可以及時的掌握產業未來的趨勢,以及客戶的需求,且透過系統,可以有效的發現目前公司所缺少的項目,透過策略聯盟與外部合作,降低耗費龐大的資源的生產。本文透過四家電子製造業者導入先進製程戰情中心,透過不同方式蒐集資料的案例,提供高階主管及經營者,有更多的資訊可供參考,進而達到掌握市場先機,讓公司提升生產力,獲利成長。本次的個案發現,電子製造業導入企業戰情中心的目的主要在於能夠『及時因應市場變化』、『因應客戶需求』、『掌握產業趨勢』;導入歷程中,必須要關注『專案團隊的組成』、『專案資源配置』以及『取得內部的支持』;而導入後,更重要的是帶來的效益才會決定此導入專案的成敗,包括『數據的全面整合』以及『競爭優勢的提升』。此外,本研究也發現包括美光科技、華邦電子兩家公司率先導入企業戰情應用的企業,可有效的提升產能、產品的良率、減低工廠非預期的停機,並且降低維護的成本。後續也可為其他企業後續邁向智慧工廠提出具體建議,透過資訊化且可視化系統,需要能有序地儲備與磨練開拓新利基市場之利器。

When companies fierce competition in the global market, having global production and marketing capabilities is a key factor in global competition, in order to enable enterprises to have international competitiveness and sustainable business capital. Corporate globalization requires a complete and powerful information system to support the operation. Because of the complexity of independent legal entities and transaction processes of multiple companies, and the different integration needs of each company, including processes, analysis reports, and decision-making information, the current situation of enterprises is not 100% able to meet the integration of all levels of the operational headquarters without customization. Information needs, let alone proactive early warning, tracking of problems and decision-making suggestions. This research adopts the case study method to analyze four domestic manufacturers that have introduced the strategy center and analyze the internal and external issues of the target company and the project and strategy management process. This study found that the main purpose of the electronic manufacturing industry introduction Command Center service are to "Respond quickly to changing markets", "responsive to customer needs", and "master industry trends"; during the introduction process, we must pay attention to " Project team composition ", "Project resource allocation" and " internal support"; and after the introduction, more importantly, the benefits brought will determine the success or failure of the imported project, including "Comprehensive data integration" and "Competitive advantage enhancement" .This study also found that Micron Technology and Winbond Electronics introducing AMCC service, which can effectively increase production capacity, product yield rate, reduce unexpected plant shutdowns, and reduce maintenance costs. Through the information system, the information integration and decision-making needs of the headquarters could be effectively solved, and the information can be easily accessed by scattered employees through network. Through data analysis, we can grasp the future trends of the industry and the needs of customers in a timely manner. Through the system, we can effectively find the projects that the company lacks. This research tried to introduce advanced process strategy centers, which provides specific suggestions for other companies to move toward intelligence.
