應用六標準差DMAIC於儲位管理之研究

摘要


Motorola公司提出六標準差之概念,使得近年來有許多企業推動六標準差,成功的為公司整體帶來顯著的改變,這股強大的潛力,讓六標準差(Six Sigma)在全球企業得到高度的關注,並成為生產、品質、管理等重要議題。六標準差同樣也能夠運用在儲位管理,改善貨物在儲存或出貨時發生錯誤的機率,讓貨品在存銷貨及庫存管理上更能夠有改善的空間。本研究以國內南部某電爐煉鋼廠鋼胚倉儲整備部門為例,運用六標準差(Six Sigma)管理方法DMAIC五大改進循環方法,以倉儲整備為研究重心,並以有效管理儲位、品項及減少鋼胚備載容量為目標。本研究個案在實行中藉由搭配天車電腦管理系統及無線電呼叫器節省許多人力和時間,且減少天車操作人員在搬運鋼品入、出庫時產生錯誤,鋼品載運車輛運用保溫車提升顧客所需要的溫度,達到附加價值並減少庫存量,後端管理中心也能在最短的時間對鋼胚放置儲位迅速作規劃。個案在改善後之成效,明顯減少鋼胚錯置情況,改善原本製程後約需三至五天的冷卻閒置時間提升到即時可出貨。個案所彙整出來的管理模式,亦可提供電爐煉鋼廠作為日後管理調度參考運用,以降低庫存容量節省成本,提升企業競爭力。

Motorola has come out with a concept called “Six Sigma”. Many companies have also implemented Six Sigma and it has successfully brought significant improvements to them. This massive impact has brought Six Sigma high attention from global companies and it is becoming an important topic of discussion for production, quality control and management. Six Sigma can also be used for storage management. It maintains goods and reduces mistakes when storing and outputting stock, it also brings more improvements to the management for storing and stocking products. This research has set an example in a warehouse storage department of an electric furnace steel plant in southern Taiwan. The storage department uses Six Sigma management DMAIC five cycle processes for reaching the goal of efficient store management and reducing overloading of the billet. When the research was going they used a crane computer management system and wireless radio pagers to save on labour costs and time, they also reduced mistakes when the crane drivers are moving the billet in and out of the garage. When transporting the steel they used insulated cars to meet customer expectations and needs. This action produced additional values and reduced inventory levels. The centre management department can also make an efficient decision to organise storing the steel. The improvements from this research has been less mistakes when placing the billet and improving the processing time. Previously it needed three to five days for the steel to cool down, now they can output it immediately. Overall, this management mode can be a reference for this company’s management department in the future for them to lower the inventory levels and costs and enhance enterprise competitiveness.
