開放式創新之實踐方法-以 研華科技為例

A Framework for the Implementation of Open Innovation- The Case of Advantech

摘要


近年來台灣產業面臨著許多嚴厲的挑戰,尤其是中國產業的快速崛起,其發展歷程從模仿、複製到代工、通路、品牌,在各產業應用方面漸形成完善的供應鏈,更甚是以大幅躍進的速度急追世界先進國家各領域之全球領先產業;另一方面,隨著各先進國家積極至許多開發中國家投資與佈局,不僅運用當地低成本的勞力資源並同時提升其技術層次與擴充其產業規模;台灣產業如何因應這些已發生事實與趨勢? 如何面對及接受未來的全球化競爭艱鉅衝擊? 對於台灣的企業而言,是必須要重新思考其本身定位,如何在現有資源的條件下,運用創新策略,讓企業能強化體質與實力,面對全球化的變革,讓企業永續發展,迎來下一階段的全球產業競爭。 研華科技以「開放式創新 Open Innovation」的概念,自行發展出IMAX創新機制,所謂IMAX包含了內部育成(Incubation)、購併與合資(Merge & controlling joint venture)、策略聯盟與外包作業(Alliance & outsourcing)及創新產品開發(eXtreme-product development),利用此四大象限的合縱連橫,來落實於策略規劃與佈局,以期許建立一個效率平台來因應企業成長、轉型或變革所有內外在的環境變動所造成的影響,並能及時調整組織、新產品或服務與營運方向。台灣產業在面對多變世界競爭,企業該做的是建立一個創新平台或機制,將有限的資源運用來投資新創事業,並以最快的速度進入市場,再研擬正確的策略,邊做邊調整,這是需要創新的思考模式與靈活的組織功能,同時在面對企業的轉型與變革時能及時的反應。

These years, industries in Taiwan have been facing a lot of severe challenges; especially the emergence of industries in China, which has business model transferred from replicates production into OEM/ODM and reached channel establishment and branding. The complete supply chains built-up enables competent competitiveness with industry leaders of developed countries in the world. On the other hand, industries in China upgrades technical capabilities and enlarges its industry scale by investing developing countries and leveraging cheap labor costs offered locally. How industries in Taiwan react to these facts to confront the challenges? Taiwan enterprises should reconsider its positioning in terms of limited resources available and utilize innovative strategies to enhance its competitiveness; in this way to achieve sustainability and get ready for future challenges. Advantech had created IMAX based on Open Innovation concept. The four quadrants of IMAX are composed of Incubation, Merge & controlling joint venture, Alliance & outsourcing, and eXtreme-product development. Advantech has executed its strategy planning by fully utilizing all four quadrants of IMAX to build up an effective platform which can react to all the internal and external changes of the industry environment. And the company can adjust organizational structures, directions of new products/services and corporate operations accordingly in a timely manner. To survive in volatile world competition, Taiwan enterprises should establish an innovation platform and invest limited resources available in newly developed business; and be quick on time to the market. In the meantime, optimizing strategies from time to time, it takes innovative thinking, agile organizational structures and quick reactions when facing enterprise transform.
