企業運用全面生產管理提升競爭優勢之研究-以W公司為例

摘要


全面生產管理(Total Productive Management, TPM)是經由人和設備的體質改善、將製造的各種損失降為零、以期改善企業的體質。具體的說明為零災害、零不良、零故障也就是「3零」之改善、維持活動。現有的內部問題及嚴苛的外部環境要能勝利的存活下來、必須快速的變革,變為擁有競爭力的經營體質。要杜絕工作場所中的一切損失,必須將設備與人的體質作一番徹底的改變。隨著TPM活動的推廣發展,即使在設備、事務、設計、營業、研究開發等管理相關部門,都沿用其活動理念,進而改善人員、組織與營運功能的體質。所以,TPM的發展,已不是單純的設備維護保養的活動,早已走向全面生產管理(Total Productive Management)之營運的全方位解決方案(Total Solution)。本研究以W公司為例,探討導入TPM活動,以生產設備為改善核心,持續進行內部改良改善活動,提升設備總合效率,強化公司競爭優勢做實務面的分析。選擇日本相關產業為標竿,以技術合作進行軟、硬體及現場管理知識的導入,跟一般企業經由中衛中心導入更具直接有效。環顧周遭,競爭者已經迎頭趕上,優勢不再,退無可退。繼續固守現有的產品與市場,絕不足以因應激烈的競爭和快速的變化。一定要大步向前,利用既有的基礎,拉大與競爭者的距離,重新取得領先地位。2009年成立『全員參與改良改善委員會』推動TPM與運作方法、OEE提升方法、精實生產以落實、整合、教導、評議各事業群。從根本、從基層做好。推動全員參與,改良改善,透過科學手法,改變我們的工作態度、提升我們的工作方法和能力,大步向前,利用既有的基礎,拉大與競爭者的距離,重新取得領先地位。

The TPM (Total Productive Management) because of the business difficult affects their manufacturing industry performance, will improve the effective help business management by the process and the equipment. In fact, the TPM development already was not just the pure maintenance of equipment maintenance activity, how to reducing the disaster, risk, trouble-solving and improve the “issue management’s” in every enterprise (the existing internal question and the stern external environment demand) must keep continue operate the business model, to the fast transformation, has more powerful advanced by competition management. Therefore, TPM already transport moved toward to Total Solution. This paper is a case study of W company, the discussion is induct the TPM activity, also chooses the Japanese related industry a surveyor's pole, carries on the software, the hardware and scene management knowledge induction by the technical collaboration, analyzed the strengthened company competitive advantage makes the practice. Uses TPM the foundation conception, enlarge with competitor's distance, and obtains the leading position. In 2009, the W company impels TPM and the OEE promotion method, the fine solid production carries out, the conformity, the guidance, to appraise various enterprises group. Impels the whole staff to participation improve by scientific technique. The change basic unit's work, and promotes the basic unit the method of work and ability, the display extremely high result.
