橫向整合DMAIC步驟於提升導入6-Sigma改善專案之成本有效性

摘要


現今消費者需求端快速改變,產品生命週期縮短,導致企業產品線眾多,也需快速推陳出新,產品發展多由大量生產轉為少量多樣。因此企業更需透過管理手段和改善方法來降低成本,提高品質、效率,來加強產業競爭力,尤其是在研發階段,更是經常需要用到多種管理技巧和改善方法來提高效率。 1990年六標準差(Six Sigma)在品質改進方面成效卓著,運用六標準差之五大展開步驟:定義、衡量、分析、改進、控制(DMAIC)方法,能有效減少製程和產品上的變異、防止不良品與錯誤的發生。然而當多個六標準差改善專案同時進行時,常發生類似解決辦法的資源浪費、類似成因卻又不同結果的矛盾。 因此本研究係透過六標準差五大展開步驟(即DMAIC)為基礎結合改善專案,針對DMAIC模型分析階段存在的弱點並將其橫向整合並進行實驗設計,評估分析模式在過程中的創新機會和有效分析出“正確的關鍵成因”, 以消除無意義之浪費,並建立了使用六標準差DMAIC模型多專案併行時分析關鍵成因的新流程,改進六標準差分析階段存在的弱點,最後透過實際應用之結果說明應用新流程分析成因的過程和方法,來印證本研究之方法的可行性與績效評估。

Due to rapid changes in consumer demand, product life cycle has been shrinking dramatically, which causes product lines increasing and also need to develop new product rapidly, progressive product development innovation has lead to product diversity for smaller market segments. Management tools and improved methods are used to reduce costs, improve efficiency and quality, to enhance industrial competitiveness, especially in the development phase is essential for enterprises. The Six Sigma program has received great attention for its huge success in improving quality since 1990, Following the Define, Measure, Analyze, Improve and Control (DMAIC) procedures approach to reconstruct manufacturing processes to improve quality assurance management competitive ability. However, when multiple six sigma improvement projects simultaneously run, similar results often occur and waste of resources. In this study Six Sigma five steps (DMAIC) technology is used as the basis to combine with improving project planning. This study also aims at the weaknesses of analyzing phase of DMAIC model and horizontal integration and yield rate analysis using DOE techniques, and hereby to ascertain innovation opportunity in the process of aim analyzing and analyzing of the key causes effectively to eliminate senseless waste. The new follow of analyzing the key causes in multiple projects simultaneously of using six sigma DMAIC model was established, and the weakness of analyzing phase of six sigma DMAIC model was improved .The process and method of applying the new follow to analyzing problems are explained with an example .The process and method of applying the new follow to analyzing problems are explained with an example to prove the feasibility of this methodology and performance assessment.
