本技術報告是將J公司推行TPM「工廠全面生產管理 (Total Productive Management簡稱 TPM)」中的基礎八大分科會其中之「間接部門效率化」分科會裡的個案效果來做呈現,其主要是為了改善間接人員的工時過長及效率不佳的問題,並進行流程改善。 本報告是以間接部門效率化活動的方式來進行,首先是從個人的辦公區先進行5S活動後,再依活動步驟進行組織機能展開,再將個人的業務進行盤點後,依所需改善的點再進行更進一步的分析,找出改善的問題點,達成工時減少及效率提昇的效果,再使改善後的效果推展至其它單位。 本報告個案中經過分析後,得到搬運作業是占整體工作時間最長的,所以本報告就以簡化搬運作業為改善目標。為了減少搬運作業時間,我們必需先從生管系統作進行改善,將生管開單作業由人工輸入改由系統入庫作業時直接帶出工單。當系統能自動帶出工單資訊後,就能在系統上下指示,使廠商們依系統上的指示在必要的時間,進必要的物料量到指定的地點,這樣才能減少搬運作業的時間。 本報告利用TPM裡的間接部門效率化活動步驟來進行,並在活動裡學習到了如果利用工具來進行分析及改善,本報告也建議J公司可以將活動步驟擴大推展到其它的部門,使工作效率提升。
This technical report is based on one of the eight major pillars in the "Total Productive Management” (TPM). The efficiency of the case in the office and indirect division TPM will be presented, mainly in order to shorten the working hours of indirect staff, to solve inefficiency problems, and to improve the operation process. This report is conducted in an office and indirect division TPM, first of all, from the personal office area to carry out 5S activities, and then according to the activities of the organizational activities to start, and then the individual business after the inventory, according to the need to improve the point and then further analysis to find out the improvement of the problem, to achieve reduced work efficiency and efficiency of the effect, so that the effect of improved to other units. In this report, after the analysis, the handling of the work is the longest working time, so this case study aims to simplify the handling operations in order to reduce the handling time. We start the improvement from the production management staff. The operation of making production orders is changed from manual input to automatic production order creation right after the arrival of material. Once the system has the capability to automate the process of production order, and the system can inform the suppliers, so that they can follow the instructions on the system to deliver necessary amount of material to the designated location at right time, in order to reduce the time of handling operations. This report takes advantage of the office and indirect division TPM activity steps in the TPM and learns in the event that if tools are used for analysis and improvement, the report also recommends that the case company can expand the activities to other departments to improve overall work efficiency.
