本次研究個案J公司是一家標準的中小企業,專營於製造塑膠模座。模座為模具的骨幹支架,與模具整體的品質有著密不可分的關係,高品質的模座具有較佳的穩定度,其使用期限也較長,以高品質模具射出成形所生產出來的產品品質及其精細度也較高。 J公司所生產的模座同行之間是以高品質著稱,但其交期速度與同行無顯著的差異,並且在產品的准交率上有著很大的問題。在此情況下,對於需準確評估交期的客戶,會產生很大的疑慮,進而降低下單的意願。然而,大部分的模座都需客製化生產且製程繁複,總共有十二項製程,每一項加工所花費的時間有著非常大的落差,其中更牽涉到技術人員操作的情形。因此,管理交期非常的困難,一直以來都是模座業希望改善的一個重點。 本論文利用限制理論五聚焦的方法改善J公司的准交率,透過限制理論五聚焦步驟進行系統性的分析,明確地找出交期不穩定的要素,提出可能的解決方案並實際應用,成功地將J公司產品平均交期縮短了0.75天,准交率也從82%提升至90%,不僅改善客戶對於J公司准交率不穩定的印象,也同時提升了J公司的競爭力及利潤。
In this thesis, the case of J factoryis a standard small and medium enterprisethat specializes in the manufacture of plastic mold base. The mold baseis the backbone of the mold, and is closely related to the overall quality of the mold.The high-quality mold basehas better stability, and its service life is also longer.The quality and fineness of products produced by high-quality mold injection molding are also better. The mold base produced by J factory is known as a high-quality work between the mold baseindustry and its peers, but its delivery speed is not significantly different from that of its peers, and even there is a big problem in the on-time delivery rate. In this case, there will be great doubts about customers who need to accurately assess the delivery period, which will reduce the willingness to place orders.However, most of the mold bases need to be customized and the process is complicated. There are total of twelve processes. The time spent on each process has a very large gap, which involves the layout of the technical staff.Therefore, it is very difficult to manage delivery, which has always been a key point for the mold industry to improve. In this thesis, we will use the theory of constraints (TOC)fivefocusing stepsto improve the on-time delivery rate of J factory. Through the systematic analysis of the TOCfivefocusing steps,clearly identify the factors of unstable deliveryperiod, propose possible solutions and apply them in practice, successfully reduce the average delivery period of J company products by 0.75 days.The on-time delivery rate also increased from 82% to 90%.This not only improves the customer's impression of J company's unstable delivery period, but also increases J factory's competitiveness and profit.
