面臨不景氣的環境及競爭的壓力下,各企業紛紛地採取緊縮資本支出與裁減人力。但相對的,若需求長期持續不振,企業也未能有突破性的改變,則讓企業陷入倒閉危機的高度風險中。本研究以一個案公司為研究對象,其面臨不景氣環境造成之需求變化大及急單效應。為了增加公司競爭力,個案公司除繼續研發創新性的產品外,並針對公司內部生管部門之組織重整,以提升交貨準確率。個案研究探討並利用月、周及日報表進行控管和協調生產、存貨與銷售作業,最後建立績效指標來驗證此個案研究之可行性。本研究結果發現,個案公司藉由建立大生管一職,其交貨準確率績效由原先的80%提升至92%。最後,本研究討論其管理意涵和提出結論與未來研究方向。
In the face of recession environment and competitive pressure, companies start to take actions on reducing capital expenditures and downsizing manpower. Nevertheless, if the demand continues to decline and companies fail to make the breakthrough, they may explore themselves to a very high degree risk of bankrupt. This research considers a case company that faces large demand fluctuations and rush orders caused by the recession environment. In order to increase the company’s competence, the case company not only continues to create innovative products, but also performs production department process reengineering to improve the on-time delivery rate. The case company uses the monthly, weekly and daily reports to coordinate and negotiate processes among production, inventory and sales. Further, the case company selects key performance indicators to verify the feasibility of this research. The results show that the case company improves the on-time delivery rate from 80% to 92% through setting up a new director for production department. Finally, this study discusses managerial implications and makes conclusions and future research.
