基於價值流視域下的AIP公司生產流程改善研究

Based on Value Stream under the Horizon of AIP Production Process to Improve Research

摘要


以提高企業運作效率為核心,選取AIP公司輪胎生產線的優化作為本次研究案例,首先,通過繪製現狀價值流圖,達到生產線的現狀視覺化,分析工藝佈局與物流和資訊流的活動,找出當前生產模式中存在的增值與非增值環節;其次,運用精益思想和工業工程的方法,對生產流程進行分析與改善,引入看板拉動式和連續式生產等方法,以節拍平衡方式進行生產,壓縮非增值時間、消除資訊阻礙、減少作業人員和在製品庫存等,使生產週期及產能得到有效改善;再次,採取工序重組、流程優化等改善手法,對生產流程進行精簡,並繪製未來價值流圖作為重點改善方向,從而實現生產線的再設計;最後,通過價值流圖的前後對比發現:企業產能、設備利用率及生產週期改善顯著,在提高產品品質的同時有效地降低了生產成本。實踐證明,價值流圖分析技術是提高企業生產效率的有效方法,是企業實施精益生產的有力工具,值得廣大企業借鑒與推廣。

In order to improve the enterprise operational efficiency as the core, the selection of AIP company tire production line optimization as the study case, first of all, through the value stream map drawing status quo, to the present situation of the production line visualization, layout and the activities of the logistics and information flow analysis technology, find out the current existing in the production mode of value-added and non value-added links; Second, the use of lean thinking and method of industrial engineering, analyzed the production process and improve, the introduction of kanban pull and continuous production method, such as production, on the basis of the beat balance compression non-value added time, eliminate information block, reduce the homework personnel and wip inventory, etc., make the production cycle and to effectively improve production capacity; Again, take the process restructuring, as well as process optimization to improve technique, to streamline the production process, and draw the future value stream map as the key to improve the direction, so as to realize the redesign of the production line; Finally, through the value stream map before and after comparison found: enterprise production capacity, equipment utilization and production cycle is improved significantly, in improving the quality of products at the same time effectively reduce the production cost. Practice has proved that value stream map analysis technology is an effective way to improve the efficiency of enterprise production, is a powerful tool for enterprises to implement lean manufacturing, is worthy of reference for the enterprise and promotion.
