策略是企業永續經營有關的決策,對於組織的長期績效與興衰存亡影響甚遠。企業在有限資源情況下,應考量市場趨勢並配合市場需求評估後,培養核心競爭力為經營策略,以提升競爭優勢並持續發展。 主機板為個人電腦裡相當重要的零組件,台灣主機板產業早期受到台灣政府積極輔導,已在個人電腦上下游供應鏈中占有極為重要的地位。目前台灣主機板產業在國際市場上的佔有率排行第一,高達90%以上,在台灣的電子產業發展中相當受到重視。 鴻海科技集團成立於1974年,由製造電視機旋鈕起家,接著跨足製造連接器、電腦機殼、電源供應器、主機板與桌上型電腦市場,善於代工製造,以軍事化管理著稱,並且透過獨有的CMM模式持續降低生產與製造成本。目前鴻海科技集團為兩岸三地第一大的民營公司,亦是世界第一的EMS廠。 本研究之目的在深入研究鴻海科技集團內,主機板與桌上型電腦相關事業單位的經營策略,利用個案研究法探討市占率第一的民營公司於市占率第一的產業,面對後PC時代的來臨,經營策略的選擇與分析,透過策略分析的方法,對鴻海科技集團內部與外部分析與主機板的產業分析進行深入研究。本研究發現,鴻海科技集團面對著衰退的主機板與桌上型電腦產業應該採取領先與收割混合式策略,對於研發能力方面應採取領先策略、對於組織結構與生產基地涵蓋範圍方面則是採取收割策略。
Strategy is a important dicision-making of business continuity, will affect organization’s performance and survival. With limited resources, the company should consider the market trends and demands then enhance competitve advantage and continue development. Motherboard is a very important component within PC, the Taiwan motherboard industry was actively promoted by Taiwan government early, and obtained the important position with PC supply chain. The international market share is number 1 for Taiwan motherboard industry, up to 90%, and be taken seriously in the development of Taiwan electronics industry. Hon Hai Technology Group was founded in 1974, started by manufacturing the TV knob, then branched out into manufacturing connectors, computer chassis, power supply, motherboard and desktop PC market, it was famous for good at OEM manufacturers and militarization management, continued to reduce the costs of production and manufacturing by its unique CMMS model. Hon Hai Technology Group is the largest private company in china and is also first EMS company in the world. The purpose of this research will in-depth study of Hon Hai Technology Group, the business strategy of the motherboard and desktop PC business units, the use of case study method to explore that first company in the market share number 1 industry, how it select and analyze its business strategy by the method of strategy analysis when facing post-PC era, in-depth study for the internal and external analysis of Hon Hai Technology Group and the analysis of motherboard industry. It was found in this research that Hon Hai Technology Group should select a mixed strategy of Harvest Strategy and Leadership Strategy when facing a declining industry of motherboard and desktop PC, Leadership Strategy for the R&D capabilities and Harvest Strategy for the organizational structure and production base coverage.
