W 公司Y 廠是一個傳統鋼鐵生產業的工廠,在多年以來透過製程上面不斷的 改善,維持在同業中具有強大的競爭力,但由於網際網路的發達,全球市場競爭越 來越激烈下,存貨管理是各廠降低成本最基本以及最顯著之因子;檢視目前Y 廠的 存貨金額高達13 億,故需要以一合理性評估來討論存貨之數量進而降低成本提高 資金周轉。 本研究將以經濟訂購批量模型(Economic Ordering Quantity ,EOQ),針對物料與 備品的前置時間與影響需求的主要生產要因,考量定性與定量並以決策分析考量效 益,去推導存貨模型,使的庫存合理量可以符合實際情況,並達到降低無效庫存的 目地。 本研究的效益主要如下幾項: 1. 讓系統資料可以滾動管理資訊,並須透過科學方法(如:統計…等)能有效、精準 的量化所面對的議題。 2. 透過合理的試算以及供貨滿意度設定,我們可以計算出合理上限量,於此,有 助於現場人員及主管,在管控上有一個明確的天花板,避免買太多,變成閒置 甚至報廢。 3. 依照理論計算、現場經驗、雙方討論的三種模式下,最終可達下降約1億金額的 存貨成本。
The Y factory of W company is a traditional steel manufacturer who had maintained a great competition in the industry by the continuous process improvement in the past years. However, due to well development in internet area, the global competition is getting serious and intense; therefore, the inventory management becomes the basic and significant factor to reduce the production cost among manufacturers. From the inventory amount 1.3 hundred million of Y factory , we need to discuss the inventory quantity base on a reasonable evaluation in order to reduce the production cost and increase the cash flow. In order to meet the reality situation via the reasonable inventory and the purpose of reducing the invalid inventory, this study applied EOQ on the lead time of material and spare parts, root cause of influences on demand; meanwhile, considering the benefit of decision analysis with qualitative and quantitative to derive the inventory model. The Effects of this study are as the following. 1. System information can be monitored by the rolling management and through the scientific method to qualitative the issue effectively and precisely. 2. Via a reasonable calculation and a setting of supply satisfaction, we can calculate a reasonable maximum quantity to help the production supervisor and manager, who can have a clear inventory ceiling to avoid too much purchase and scrapped. 3. According to three models: theory calculation, production experiment and mutual discussion, we can reduce around 1 hundred million inventory cost finally.
