摘要


目前能源趨勢以綠能及環保為導向,加上政府亦大力推展綠能發展,綠電能源發 展就成為公司主要發展目標,其中一項主要營運目標就為太陽能電纜 (PV 。公司作 為目前太陽能 PV 電纜的供應商之一,想要進一步擴大市佔率,進而提升公司營運績效。 現有廠內太陽能電纜 (PV 接單總量與交貨量有極大的缺口差距,造成延誤交期或是 無法交貨的情況時有發生;此會造成公司品牌價值在客戶中下降,所以需要增進生產效 率及產能,以滿足客戶交期且最大化接單量。 本研究案運用六標準差之 DMAIC 改善方式,針對現場製造管理五大因素,找出可 以優化生產效率及產能之處,提出改善方案,輔以 PDCA 循環,以達到生產目標 月產 量大於 140 萬米 月 。最後搭配標準工時建立及生產計劃追蹤,穩定生產效率及生產力, 以期滿足客 戶交期,提升企業及產品競爭力。

The current energy trend is oriented towards green energy and environmental protection. In addition, the government has also vigorously promoted the development of green energy. The development of green energy has become the company's main development goal. One of the main operational goals is solar cable (PV cable). As one of the current suppliers of solar PV cables, the company wants to further expand its market share, t hereby improving the company's operating performance. There is a huge gap between the total number of orders received and the delivery volume of the existing solar cables (PV cable) in the factory, resulting in delays in delivery or failure to deliver from time to time. This will cause the company's brand value to decline among customers, so it is necessary to improve production efficiency and capacity to meet customer delivery deadlines and maximize order volume. This research case uses the DMAIC improveme nt method of six standard deviations, aiming at the five factors of on site manufacturing management, to find out where the production efficiency and production capacity can be optimized, and propose improvement plans, supplemented by PDCA cycle, in order to achieve the production target (monthly output greater than 1.4 million meters) /moon). Finally, with the establishment of standard working hours and the tracking of production plans, the production efficiency and productivity are stabilized, in order to meet customer delivery dates and enhance the competitiveness of enterprises and products.
