供應商評選準則架構之建立:結合下游顧客觀點

摘要


製造業在國家的經濟發展過程中一直是重要的角色,隨著市場全球化與經濟化時代的來臨,對產業供應鏈發展產生變化與影響,製造業者除了是提供產品的供應單位,同時是提供給客戶專業技術服務,透過專業技術的方式將產品優化,讓客戶產品取得在市場上的位置。 本研究之個案公司為專業金屬沖壓產業,提供消費性電子產品之五金沖壓機構零件,產品由客戶提供設計圖面,與客戶依照圖面討論產品的需求,需求確認後依照討論結果客製產品。產業特性客製化高,產品品質精密度要求高,致使較不易出現削價競爭者。但電子業消費性產品屬於量大且開發及交貨時程短,沖壓產業面對客戶要求需要更有彈性。沖壓產業產品的原物料採購成本佔售價成本約40~50%,因此有效的選擇原物料供應商顯得重要。 如何評選出品質、交期、成本優勢及技術的優良合作供應商,顧客的需求想法同時視需要納入企業評選供應商準則中,讓企業具備更好競爭力,此為本研究之重點。研究中透過供應商評選相關文獻探討,整理後提出原物料供應商評選要因,經過專家訪談意見確認最終評選架構,提出五項主準則(交期、成本、品質、技術、經營理念)及18項次準則,使用層級分析法建立出供應商評選架構,經由EXCEL演算出評選要因之權重,提供個案公司參考及應用,進而提升整體競爭力。

The manufacturing industry has always been an important role in the economic development of the country. With the advent of the era of market globalization and economicization, changes and impacts on the development of the supply chain of the industry have occurred. The company in this study is a professional metal stamping industry, providing metal stamping mechanism parts for consumer electronics products. The product is designed by the customer, and the customer discusses the product requirements with the customer according to the drawing. The high degree of customization and precision required for product quality make it less likely to have competitors who cut prices. However, consumer products in the electronics industry are of high volume and have short development and delivery time, so the stamping industry needs to be more flexible in response to customer requirements. The procurement cost of raw materials for stamping industry products accounts for about 40~50% of the selling price cost, so effective selection of raw materials suppliers is important. This study focuses on how to select the best suppliers in terms of quality, delivery, cost advantage, and technology, and how to incorporate the customer's demand ideas into the supplier selection criteria as needed to make the company more competitive. In the study, we proposed five main criteria (delivery, cost, quality, technology, and business philosophy) and 18 sub-criteria, and calculated the weight of the evaluation factors through Excel to provide reference and application for the case company. In order to enhance the overall competitiveness of the company.
