企業實施「供應商管理存貨」實務之探討—以個人電腦代工業為例

摘要


中文摘要 隨著企業經營全球化的改變,低價電腦時代的來臨,台灣個人電腦的相關企業,已成為全球各國際大廠最大的代工夥伴。為了刺激銷售持續成長,產品朝向多元化及低價化發展;這樣的市場情況不但直接壓縮到了台灣代工廠商的獲利空間,在營運上造成極大的衝擊,同時也考驗代工廠商面對多樣化產品需求的應變彈性能力。面對微利時代的來臨,各家代工廠商紛紛找尋更佳的管理策略,期望能夠藉由降低成本、快速回應及生產彈性,來保持企業的競爭力。而供應商管理存貨(VMI)正是這樣一個具有彈性,且可降低庫存的一種存貨管理機制,其可透過企業與供應商之間所建立的存貨模式,以及雙方之間供需的資訊交換,以達到降低庫存、提高存貨週轉率及彈性生產等等的目的。 過去關於VMI的研究中,較少針對企業在VMI實務運作上之相關議題有所深入探討;然而企業在導入VMI的整個過程上,遭遇到許多實際面上的問題,但並沒有太多的解決方案可提供參考。本研究主要欲探討企業在建置VMI管理機制時,實務上的整個過程中,在不同時期所受到的各種影響因素、所遭遇到的阻礙及解決方案內容、以及實施後的成效分析等等。 本研究為描述性個案研究,利用單一個案研究的方式,對個案公司建置VMI專案之重要人員,進行專家式的深度訪談,在經過整理、分析訪談內容後,清楚地描述出整個VMI建置的過程與內容。根據個案訪談,本研究整理出研究的分析與發現如下: 一、 「外部壓力」、「認知利益」、「資源基礎」三項因素,驅動了個案公司啟動VMI管理機制之實施。 二、 「倉儲系統」、「管理方法」、「顧客服務」、「供應商關係」、「資訊技術」等五個構面的內容,對於個案公司在VMI的導入過程中,具有關鍵性影響。 三、 實施VMI管理機制將為企業帶來「無形效益」及「有形效益」。 四、 VMI機制所能導入的物料,大部分是具有「對產品之重要性低且市場價格波動小」的屬性。

Abstract Conduct the changes of the globalization along with the business enterprise, with low price the approach of the computer times, the related business enterprise of the Taiwanese personal computer, have become world each international large factory a manufacture the partner. For stimulating the sale to keep on the growth, the product turns develop toward the diversification and low price. Such market condition compressed Taiwan a factory the business' profit space, also testing a factory the business faces the diversification the product need of meet an emergency the flexibility ability. The Vendor Managed Inventory (VMI) just is the inventory mechanism, which have flexibility, and can decline the inventory. The current researches concerning VMI, the less aims at the business enterprise on the VMI actual situation operation it the related subject has the thorough study. This study wants to inquire into the business enterprise mainly in building VMI management mechanism, on the actual situation of whole process, at different period factor under the influence of every kind, and solution contents fallen among, and implement after of the result analyzes the etc.. This study is a description case study, by one case study, build the important personnel of the VMI project to the cases company, carry on the depth interview of expert's type, after passing by to tidy up and analyze to interview the content, describe process and contents that whole VMI establishments clearly. According to the case interview, this study tidies up investigative analysis and detections as follows: 1. "Exterior Pressure", "Cognition Benefit", "Resource Foundation", three factors, the implement that drove the case company to start the VMI management mechanism. 2. "Warehouse System", "Management Method", "Customer Service", "Vendor relation ", "Information Technique" etc. five factors, for the case company in VMI ducting into process, have the decisive influence. 3. To Practice the VMI will bring "Invisible benefit" and "Visible Benefit" for the business enterprise. 4. The materials that can be included in the VMI mechanism, all most of get the property of “less important to production and the price fluctuation is small range”.
