以價值鏈分析與知識管理方法改善DMS設計與製造服務之經營模式 -以工業電腦產業為例

摘要


工業電腦產業因其滿足特定應用與市場,在此後PC時代仍有其市場存在利基,能避免過多之價格競爭而降低毛利影響事業生存和持續經營的動力。但隨著資訊、硬體、網路科技等不斷發展,促使很多不同產業應用也因應而生而創造很多市場需求,市場需求大,競爭對手相對增多搶奪市場份額,此為市場競爭之常態也是必然之現象,故在此市場經營和競爭環視之條件下,能持續保有競爭優勢是企業需重視之課題。工業電腦多樣少量之生產特性和高規格使用環境與可靠性之要求,往往使得資源投入甚多於整體之產品研發、驗證、生產、維護與客服等之作業流程上,也因此實際可獲得之整體利潤亦容易在錯誤過程中流失而影響獲利和失去競爭優勢。故本研究採用Michael Porter價值鏈的觀念與知識管理相結合,對此產業經營模式(DMS:設計與製造服務)重新檢視其相應作業流程,歸納出具競爭力之營運價值鏈架構和其知識管理手法,使其對企業、部門事業單位等能提高整體競爭力,為此研究目的。並以個案研究的方法(以業界標竿”研華科技”為研究對象),進行資料搜集分析和專家訪談結果相互印證其論述。 經分析歸類及推論後,研究結論如下: 1.商業模式為經營之關鍵及企業如何獲利之方法,故應有相對應之策略、作法因應之 2.營運計畫需對焦其商業模式,並依產業競爭情勢和企業競爭條件,提出競爭策略和建立組織、資源及執行方針 3.現今的競爭即為價值鏈之競爭,由上而下環環相扣,故價值鏈體系上之組織部門運作之流程細節和執行力度,實是企業提升競爭力之關鍵 4.好的作業流程仍須有好的系統化之反饋機制,以進行知識和經驗累積,達到持續反饋修正之循環系統以致力至善,故以價值鏈為基礎之知識管理建置,實是企業持續創新和進步之基礎

Industrial PC industry is a quite unique business target to fulfill specific application and market, it is quite niche and valuable in the market after the PC era, so that it can avoid the excessive price competition and lower gross profit to impact the business keeping survival and continues operation. However, the continuous development of information, hardware and Internet technology bring about many different industrial applications and create a lot of market demands, Big market demand causes growing competitors to grab market share which is inevitable. So based on the competitive situation in the market, the more important subject for enterprises will be to keep maintaining the capabilities of competitive advantage. The nature of industrial PC normally is diverse specification, small qty and also requires high reliability and environmental features support, so it often invests a lot in overall product research and development、validation、production、 maintenance and customer service, so the actual availability of the overall profits easily wastage affect the profit and loss of competitive advantage in the error process. The study by Michael Porter value chain concept combining knowledge management, for this industry business model (DMS: Design and manufacturing services) re-examine their respective processes, summarized competitive trading value chain architecture and knowledge management practices, so that it can improve the overall competitiveness of enterprises, departments and institutions, such as, this is the research purposes. And with the case study method (industry benchmark “Advantech” as the case study object) to confirm this conclusion by analyzing data and interviewing experts. Research conclusions as following after analysis and inference: 1. The business model is the key for business management, and the method of corporate profitability, so there should be corresponding strategies and practices. 2. Operating plan needs to focus its business model, and according to industry competition situation and the enterprise competitive conditions, to create the competitive strategy and the establishment of the organization, resources, and implementation guidelines 3. Today's competition resides in value chain, and it is so closely connected from top to bottom, so the details of the operation of the process and solid execution is the key to enhance the competitiveness to enterprises. 4. Good operating procedures still need good systematization of feedback mechanism for knowledge and experience accumulation, and to achieve continuous feedback correction of the circulatory system perfectly, so to build the value chain-based knowledge system is the foundation of continuous innovation and progress in business.
