因應產品組合變化的彈性生產做法:以化合物半導體晶圓製造代工廠為例

摘要


對成熟的產業而言,大量生產是降低製造成本的必然做法,但是現今市場需求的穩定性逐漸地消失,企業已無法單就生產的觀點來選擇對自己最有效益的產品組合。為了提高企業回應顧客需求的能力,兼具生產的彈性和充足的產能,已成為製造業必要的生存條件。 本研究主要探究在產品組合的變動下,如何能維持一定水準的足夠產能,以中型規模之半導體晶圓製造代工公司的生產線為例。用彈性生產的概念為主體,探討如何透過備援建置加上製程模組化與一致化的手法,以有效縮小產能的變異度,並進而提升平均的產能水準。此外,本研究亦針對標竿學習的過程加以描述,並分析比較各項生產做法的關聯性。 作者透過實際參與以及觀察個案公司的專案執行,了解到企業所面臨之問題,特別是針對影響產能的因素。在解決方案的發展上,本研究推導出一套「整合性生產備援機制」的做法,並提出對於成效的衡量方式與指標,建立了實務的結構化生產改善流程供做參考,包含以彈性指標做為改善優先順序的選擇工具,以減少因為產品組合變動對於企業產能所造成之衝擊。

Mass-production is a typical method to reduce manufacturing cost. Since the market demand is unstable for technology-based products, manufacturers cannot just choose the product mix based on the production viewpoint. In order to enhance the capability of responding to customer demand, both the flexible production and sufficient capacity are the key factors in the technology-based product manufacturing. Using a medium-scale production line in semiconductor foundry industry as an example, this research focuses on how to maintain a sufficient capacity with varying product mix by applying a framework of flexible production methods. The goal is to reduce the capacity variation and to enhance the average capacity level by using redundancy, process modularization and process alignment. In addition, the study also describes the benchmarking process used in the case, analyzes and compares the impacts and relationships of various production methods. Through the actual participation and the observation in project execution, this study analyzes the problems of the case company, especially identifies the key factors affecting the capacity. In developing the solution, this research introduces an“integrated production redundancy mechanism” and proposes the performance indices to measure the improvements. This research also establishes a structured production improvement process to include the flexibility indices for priority setting as the key step. The approach could provide a model for reducing the impact on capacity due to the change in product mix.
