中、高階主管之人才培育機制設計-以W公司為例

摘要


作者主要工作範疇為經營管理幕僚相關工作,工作期間發現,企業雖清楚了解專業經理人的重要性,卻往往忽略對其之培育機制,造成部屬面對工作時,需要更多時間讓同仁進入狀況而延誤進度。此現象並非能力不足,而是培訓系統的缺失,因此研究者了解到企業對專業經理人的需求,以及培訓機制的必要,乃興起研究的動機。   透過文獻回顧完成資料收集後,篩選重要因子,得到三大構面 10 項準則。以W公司各BU台灣地區理級以上主管及人資單位課級以上主管,共 49 位專家參與填答問卷。運用決策實驗分析(DEMATEL),得出各準則影響關聯性後,設定門檻值建立人才能選擇決策結構模型,並運用修訂 DANP(A new version of DANP)法,計算出各準則的權重,最後,運用折衷排序法(VIKOR)評估W公司發展最佳人才培育機制模式。   研究結果發現,中心度分析以「人際關係」構面的總影響程度最大,原因度分析以「專業技能」的導致程度最高,意謂的是影響中、高階主管之人才培育之關鍵因素中「人際關係」構面扮演非常關鍵的特色。再從整體準則權重排序分析,在人才能力評估準則權重最高的前四項分別為「具有深度影響力」、「善於團隊合作的能力」、「善於溝通的能力」、「激勵他心的能力」。   在W公司培育現況及建議對W公司發展的最佳人才培育機制模式是「工作中學習」及「管理訓練課程的建立」,可能更能貼近實際的工需求。

The major job function of the author is related to the management staff. During his work, he found that enterprises clearly understand the importance of professional managers; they often neglect their cultivation mechanism and cause their subordinates not really into works or delay in progress. This phenomenon is not because of incapability, but lacking of training systems. Therefore, the research motives rise from the real needs of training mechanisms for professional managers in an enterprise.   After completing data collection through reviews of literatures, the author selected 3 important factors and obtained 10 guidelines on the three major aspects. Questionnaires filled out from 49 experts of W companies. They are BU Management level and Personnel section chief above level in Taiwan. After using the decision experiment analysis (DEMATEL) to get the relevance of each criterion, then use the revised DANP (a new version of DANP) method to calculate the weight of each criterion. End up by using the trade-off method of ranking (VIKOR) to evaluate W company to develop the best talent cultivation mechanism model.   The study found that the degree of total influence of the "degree of interpersonal relationship" is the highest in the analysis of the degree of centralization. The analysis of the degree of professionalism led to the highest degree of the degree of analysis, which means that among the key factors that affect the cultivation of middle- and high- Interpersonal relationship "play a very key feature. According to the weight of the overall criterion, the top four items with the highest weight in the talent assessment criteria are "influential", "good at teamwork", "good at communication" and "empowerment".   The current cultivation status and suggestions of best talent training mechanism for W company development is " on job trainning" and "establishing management level training courses" may be closer to the actual work demand.
