獨立製片電影製作專案管理模式之探討

摘要

電影作品創製流程可大略區分為前製、拍攝、後製三個階段，其中前製期作業規劃良好與否，將直接影響後續拍攝作業順利與否，對於電影成功與否具有舉足輕重的影響力。國內的電影環境以獨立製片居多，受限於預算、人力等資源，電影監製如何做好專案管理，甚為重要。本研究目的就是探索如何將專案管理理論應用到電影前製期之規劃作業，以確保後續之拍攝作業能夠在預定的時程與預算下，順利達到欲定的拍攝品質目標。
本研究將專案時程管理的網路圖製作與要徑分析，依照「分解工作結構」、「工作排序」、「預估時間」、「找出要徑」等程序，應用至電影前製作業之執行與管理，並以場景陳設組的作業時程作為本研究之驗證案例，以電影《金不厭詐》為例，除了可以找出工作流程要徑外，當遇到到更有限的資源限制時，可以透過工作流程與資源分配的調整，得以在有限的資源之下，找到更好的工作流程及要徑，以達到最大的效益。希望本研究結果，可以協助獨立製片的監製能有一套更有系統的專案管理模式，提升獨立製片的績效。

The film creation process can be roughly divided into three stages: pre-production, shooting, and post-production. Whether the pre-production work is well planned or not will directly affect the success of subsequent filming operations and therefore has a decisive influence on the film's success. Most of the film productions in Taiwan are primarily classified as independent filmmaking which often has a limited budget, human resources and other resources. Each film production is kind of project. Whether a film producer has a good project management capability is very important. The purpose of this research is to explore how to apply the project management theory into the management of the pre-production stage of a film production in order to make sure that the subsequent shooting work can achieve the desired shooting quality goal under a predetermined schedule and budget.
This research applies the network diagram production and critical path method (CPM) of project management to the pre-production stage. The essential technique for using CPM is to construct a model of the project that includes listing of all tasks required to complete the project, deciding the dependencies between the tasks and estimating of time required to complete each task. Finally, we apply the CPM to a real case of scene display in a film production in order to demonstrate the efficiency and effectiveness of CPM. The result demonstrates that CPM could improve the planning work of the pre-production stage. Hopefully, this research can assist independent producers in developing a more systematic project management model to improve the performance of film productions.
