作業流程改善與效益分析—以某半導體封測廠為例

摘要


台灣半導體產業處於一個相當成熟的階段,但要在這競爭激烈的大環境下生存, 並不是件容易的事。因此,半導體產業都在追求技術上的領先、先進製程設備的導入或是生產能力增加,讓自家企業能在這個產業裡保有競爭優勢。   於生產作業過程中,產能利用率一直是管理主管們很重視的一項指標,但這項指標常常會因機器設備的當機或停機、例行性保養、操作人員作業疏失,導致引起產能的損失,也影響了公司營收與獲利率。在半導體景氣預測時,各廠家皆會評估未來是否會遇到產能吃緊狀態,若要解決產能不足問題,一般尋求的管道大部分皆為增購機器設備,來增加產能不足之處,但若進行機器設備的擴充,必須要負擔昂貴的設備成本。這是由於半導體設備成本通常約占了總製造成本的3/4,讓企業在投資前不得不審慎評估。   生產線管理工作,在人力調度上必須謹慎運用,避免不必要的人力資源閒置。管理期間,不斷的致力於操作員生產績效改善,或者在作業流程上進行作業改善,以達到公司所訂立的KPI,但若要超越過往的生產水準,於作業環境及作業方法不變的情況下,要有大幅度的改變確有難處。針對以上問題進行研究,於作業環境可改善之處並不多,但在作業流程方面,常常會遭遇一種現象,那就是排隊等候工作站服務的作業人員,等候次數非常之頻繁,導致生產時間的浪費。所以,於生產管理作業進行作業流程分析與改善是項重要的議題。本研究藉由等候理論進行等候狀態之分析,並計算因等候因素而浪費產能時間,將繁雜作業過程與等候時間因素造成的時間浪費,加以還原成生產作業時間,探討產能利用率的再提升效果。   於本研究經半年的苦心驗證,改善後的成效結果是顯著的。在產能管理方面,因某機型機台產能於未改善前若要達成目標,必須倚靠其它區域機台來達成,但經改善後可將原不足之產能填補後再提升。在人員管理方面,顯著的將工作效率提升,減少工作人員體力負擔,並節省人事成本,讓企業經營更有競爭力。此改善研究雖只針對研究背景進行,對於其它生產線可能並不適用,但此改善模式為良好的示範案例,希望對於未來有相關研究需求的人有所幫助。

Taiwan's semiconductor industry has a strong foundation, but it is not easy to survive in the current competitive environment. The leading companies have devoted into improving technological abilities, introducing the advanced productive process/equipment or increasing their capacities in order to maintain their competitive advantages. Capacity utilization is the important managing indicator to assess the production process. Its low value might reflect equipment shutdown, maintenance and operating negligence which could result in production losses. However, the decision makers usually expand their plant capacity in order to face optimistic future. In that situation, they would afford the tremendous financial burden, due to the semiconductor equipment cost accounting for 3/4 of the total manufacturing cost. Improving production management could help increasing capacity utilization. We found that the operators spend too much time for queuing. This condition would reduce capacity utilization. In this study, queuing theory was used to explore how to improve the production performance by decreasing the queuing period.
